The Machines Took the Thinking. They Never Got Close to the Rest of You.
A neuroscientist spent forty years looking for consciousness inside the brain. He has just suggested it was never in there.
Christof Koch is chief scientist at the Allen Institute. In 1998 he bet the philosopher David Chalmers a case of fine wine that within twenty-five years we would find the machinery in the brain that produces consciousness. In 2023 he handed over the wine. This summer, in a new essay, he went further and suggested the search had been pointed at the wrong place. Consciousness might be a basic feature of the universe, with the brain acting as a receiver rather than a factory. His own line is the one that stayed with me. Nothing in science explains how three pounds of matter can love, hate, dream, imagine, fear or hope for its future.
He has no proof and says so himself. I am not asking you to accept his conclusion, only to sit with what a century of looking has failed to find, because it points at something you can use on Monday morning.
Start with the thing you call “me.”
Almost everyone locates themselves in the reasoning part. The voice that plans, argues, remembers, solves. That layer is the neocortex, and it is about two and a half millimetres thick. It is the newest arrival in your head and the last thing evolution built. Underneath it sit older layers that ran the show long before anything could form a sentence about it, and beneath those a body doing most of the talking.
Your gut holds roughly five hundred million neurons of its own. Four out of every five fibres in the vagus nerve carry traffic upward, from the body into the brain, not the other way around. You are not a mind issuing instructions to a vehicle. You are mostly a body reporting in, continuously, and a thin recent layer on top writing a story about what it just received. What we call intuition is that traffic arriving before language catches up. You know the deal is off before the numbers say so. The neocortex takes the credit, but it got the news last.
Now look at what we have built.
Technology follows biology, one part of the body at a time. Wheels for legs. Cameras for eyes. Cables and networks for nerves. And inside our organisations the same stack has been assembled over the past forty years, in the order evolution used.
The reptile layer came first. Automation, robotics, ERP, the plumbing that keeps a company alive while nobody thinks about it. Reflex, routine, survival. Then the mammal layer arrived. Social platforms and networks, the systems through which organisations signal, group, belong and fight over status. Anyone who has watched a company change direction on sentiment rather than evidence has watched a limbic system at work.
AI did not land on bare ground. It landed on a fully built lower brain and started reasoning on top of it. The digital organism now carries all three layers, in your order, in your sequence. That is why the comparison unsettles people. The architecture matches.
Then run down both stacks, floor by floor, and the same thing is absent from every one.
Your reptile layer puts fear in your stomach before you know why, because your survival was once at stake and the body never filed it away. Your limbic layer produces grief and loyalty, the thing that makes you defend a colleague at cost to yourself. And your neocortex does not merely process a decision, it carries one, sometimes for years.
The digital stack performs every one of those functions with nobody inside them. Automation keeps a company alive without wanting to survive. Social platforms connect billions without anyone belonging to anyone. And now a reasoning layer produces the answer without any of it mattering to the thing producing it.
AI and consciousness: functions running with nobody home
Which lands us back with Koch. What a century of neuroscience never located in your tissue is exactly what is missing from the whole digital organism. Not a function. The fact that someone is home while the functions run.
Here is the part that worries me, and it has nothing to do with the machines.
Technology is a mirror. We have handed millions of people a mirror that reflects two and a half millimetres of them back at extraordinary quality, and they are starting to believe that is the whole picture. I meet senior executives who have quietly begun measuring themselves against a language model on speed, recall and fluency. They lose, every time, and then draw a conclusion about their own worth from a contest they were never in. Machines becoming human was never the thing to watch. The thing to watch is us shrinking to the part the mirror can match, and then feeling replaceable, because on that one dimension we are.
When my daughter was given a terminal diagnosis, she was surrounded by specialists with more processing power than I will ever have, each excellent inside their own discipline. What was missing was not knowledge. It was somebody holding the whole living situation at once, with everything to lose, refusing to let it stay in pieces. No quantity of processing produces that, because it was never made of processing.
So the practical question when you hand work to a system is not whether it can produce the output. It usually can. Ask whether the value comes from the answer, or from a human being having cared about the answer. Reviewing a contract for missing clauses is the first kind. Telling someone their role is going is the second. Both move information. Only one of them requires a person, and confusing the two is how organisations hollow themselves out while their efficiency numbers look excellent.
We keep saying the machines are taking our humanity. Watch closely and something else is happening. They are lifting the cognition off the top of us and showing what has been sitting underneath the whole time. Most of us have never properly met that part, because we spent thirty years being paid for the top two and a half millimetres.
